Internal ops: agency delivery, 4–8 week builds cut to 2 weeks

I proposed we stop architecting every build from scratch, and replace the white-label partner with in-house hires.

Before4–8 weeks per build
After2 weeks per build

Same scope: copy, design, and build. One standard architecture instead of a new one per client.

  • ●Found the waste nobody had flagged. Every client build started from a blank page, with copy, design, and architecture rebuilt from scratch each time, for funnels that were structurally almost identical.
  • ●Standardized the architecture and documented it so any builder could ship to the same spec without re-deciding the structure. Build ETA dropped from 4–8 weeks to 2.
  • ●Made the case to drop our white-label partner. We were paying about $500 per project, which ran $5K–$10K a month at our volume, and heading toward $15K if we scaled.
  • ●Proposed and supported hiring in-house instead. The in-house build team ran $2K–$3K a month total, on our hours, following the SOPs I helped write.
  • ●Quality and speed went up, not just cost down. Direct management meant revisions happened the same day instead of waiting on a partner's queue.
  • ●100+ builds have since shipped on that standard, and it outlasted the projects it was written for.

Internal ops: the build system that runs without me

I moved the parts of the process that only existed in my head into a system anyone can run.

Before
New project → Me → Rebuild from scratch
After
New project → The system → Customize and ship

Half one: every funnel and page we had shipped, in one place.

Half two: the reference pages we look at first, plus where to run customer and competitive research.

  • ●Spotted the same work being redone every project. Landing page elements that were structurally near identical got rebuilt from scratch each time, which made scaling the agency impossible.
  • ●Built a central library inside GoHighLevel holding every funnel and page we had shipped, so past work became a starting point instead of something someone had to remember.
  • ●Added a second library for reference and inspiration, the pages we look at before designing anything, in one place rather than scattered across bookmarks and chats.
  • ●Wrote down the research process too. Where to look for customer and competitive research, and what we actually need out of it. That part had only existed in my head, and it was the slowest part of any build.
  • ●Kept customization in the system on purpose. Reuse the structure, not the whole page. The starting point is shared, the specifics stay per client, so speed does not cost quality.
  • ●The next person onboarded gets pointed at the system, not at me. It runs informally today. The goal is that it is the first thing a new hire opens.

Internal ops: one snapshot instead of rebuilding every client backend

I was the only one who could build a client backend. So I turned it into a snapshot and handed it to the designer.

Layer 2, per client
Custom work only
+
Layer 1, every client
The standard snapshot
Workflows Pipelines Automations Triggers

Deploy the base, then build only what is actually different about this client.

  • ●Every client backend was built by hand. The same workflows, pipelines, and automations, set up again per account, by me, every time.
  • ●Turned the finished builds into a GoHighLevel snapshot. The workflows nearly every client needs now deploy as a base instead of getting rebuilt from nothing.
  • ●Custom work goes on top of the standard, not instead of it. The base lands fast, so the hours go to the parts that are genuinely client specific.
  • ●Made the job delegable. Our designer picked up backend deployment, which until then only I could do. That is the real result, not the time saved.
  • ●Freed my own time on purpose. Taking myself out of that step is what let me spend hours on the work that actually needed a decision.

Let's connect.

I like to talk about marketing, ops and especially Claude.
